Sculpting the Future: A Hands-On Practice for Transformational Leadership

In June 2025, I attended a training conducted by Otto Scharmer’s on Theory U and the Presencing tools, where we explored prototyping as a way to create “landing stripes” for the future we want to bring into being. Through embodied practices and creative expression, we learned that transformation begins when we move from abstract thinking to tangible creation. But the most profound lesson? True change emerges when we sculpt our current reality with our hands and then reshape it into the future we wish to see.
This journey uses a practice to help leaders physically engage with change: Sculpting the Current Situation and Future Possibilities.
Sculpting the Current Situation and Future Possibilities: A Practice for Tangible Transformation
1. Sculpt the Current Situation
Focus on a challenge in your life, project, or leadership, and create a physical sculpture to represent it.
- Identify a current situation that feels stuck or needs attention.
- Form a sculpture in 7–10 minutes, working quickly to access the intelligence of your hands.
- Include elements that represent what is not working well or feels blocked.
From the Training: This draws on the practices to support the transition from Ego to Eco-System Awareness and the ability to embody difficult situations as starting points for reframing.
Leadership Skill: Embodied Awareness – Leaders who physically represent challenges access deeper insights and creative solutions.
2. Reflect and Co-Create
Pair with another person to explore and refine your sculpture through dialogue.
- Take turns visiting each other’s workspace.
- One person reflects aloud while moving around the sculpture from four directions.
- The other acts as a coach, asking guiding questions and taking notes on key points.
- Take a picture of each sculpture to capture the current state.

Leadership Skill: Collaborative Reflection – Leaders who engage in deep listening and questioning unlock new perspectives and collective wisdom.
3. Envision and Integrate
Reshape your sculpture to reflect the emerging future you want to create, and share the story of this transformation.
- Modify your sculpture in 7–10 minutes to represent the future you wish to bring into being.
- In pairs, take turns sharing the story of what changed in your sculpture and the new possibilities you now see.
- Take a picture of the transformed sculpture and journal your key insights.
From the Training: This reflects the capacity to connect with the emerging future, the ability to use practical tools to explore the status quo, and the planning of an individual leadership journey.
Leadership Skill: Visionary Prototyping – Leaders who can tangibly envision the future create concrete pathways for transformation.
Why This Matters for Leaders
The sculpting exercise teaches us that transformation is not just mental—it’s physical and tangible. The training showed me that when leaders can shape their challenges and futures with their hands, they access a deeper level of creativity, insight, and commitment to change.
